Hybrid pricing already won the AI era. I sat down with Kyle Poyar to talk through his latest monetization report. He's been mapping SaaS pricing for 15 years. AI broke the playbook. About 2 in 5 software companies now run hybrid pricing. That's a subscription base plus consumption layered on top. The most common model in SaaS. 29% sell AI credits today, up more than 100% from last year. Another 33% plan to introduce credits in the next 6 to 12 months. Two-thirds of software companies will have a credit model by next year. Microsoft might be the cleanest tell. For their customer service product, roughly 60% of customers are already buying usage-based AI credits on top of their seats. Microsoft is still selling seats. They're just pretty arbitrary now. GitHub announced credits launching in June. Figma rolled them out in March. Intercom 's Fin launched at 99 cents per resolution and has since expanded to 99 cents per outcome. When Decagon offered customers a choice between outcome-based pricing or a fixed price per conversation, roughly 80% choose the predictable conversation model. Even when the outcome deal looks better on paper. Most buyers want budget certainty more than they want theoretical upside. This is a buying motion problem. The vendors winning this cycle packaged consumption inside a buying motion procurement already knows how to approve. Outcome-based is a sales weapon. Hybrid is the billing model. The valuation tripled in nine months. Everyone will cover this as an AI infrastructure story. It's actually a distribution story. HubSpot is already running on Exa. Their published testimonial says Exa is "necessary for agents on HubSpot to supplement internal data with real-time people and company search." The largest B2B marketing platform in the world now depends on a search layer built for agents, not humans. Look at the pattern. LinkedIn's algorithm changes told you to build an audience. The Google AI Overviews rollout told you to build an audience. The collapse of cold outbound told you to build an audience. Exa is the latest receipt. And the citation data already names the winners. LinkedIn climbed from the #11 to the #5 most-cited domain on ChatGPT in three months. Brand search volume has a 0.334 correlation with LLM citations, higher than backlinks. Ten sources account for over 35% of all B2B SaaS citations. Here's what most operators are still missing. The buyers of your product are about to be agents acting on behalf of humans. Your buyer's agent is going to retrieve from a citation set. Either you're in it or you're not. Audience is not a marketing channel. It's the foundational GTM act. Everything else is downstream of whether you built one or not. The companies that built audience before the AI search shift didn't predict the future. They invested in the only GTM asset that doesn't depreciate. Audience is the moat. Citations are the receipt. A record. Means nobody who was “winning” mid-race actually won. The only lead that counted was the one at the stripe. Felix has run Indy five times. Finished 4th twice. No pole, no trophy. Just kept grinding. One lap of green flag racing at the end and he took it. It was inspirational. You’re rarely winning. But I believe in it, so here goes: I think that LinkedIn and rented channels as the primary sources for GTM will decrease, rapidly. It's just math. Impressions are dropping. Tactics are having lower returns than ever. You have to do a LOT more than you had to to get results. If you're even getting results. (many aren't) And if you stop on these rented channels, your GTM stops. There's no compounding. From time to time we've seen folks evangelize for 'owned' content and audiences. And, while it's true, the traditional channels were still producing enough (joined by not many people knowing how to build a successful newsletter etc). But the shift is happening. Fortunately AI has allowed us to do more outbound easier, stack more signals etc, so there will be some that take it in that direction. And continue to have some level of success. But even they are building owned channels now. Because they compound and give first party signal. And build trust. A few learnings: Great outbound is usually very boring and unsexy. Right culture, clear standards, aligned reps, rigorous training, winning process. Everything else comes after. Master the fundamentals before optimizing for efficiency. Tight targeting with poor execution is just a bad team with low activity. Similar to how AI can make a great team better, but it won't fix a team that's lost. Do the basics consistently at an elite level to win. AI is reshaping GTM strategy, requiring leaders to combine technical fluency with execution ability. RevOps should own process and systems, but nothing list related. GTM engineering functions best as a supporting capability that doesn't directly generate pipeline. The role works best under dual leadership, pairing a sales-experienced architect with a technical engineer. A few wins: - Built the highest-performing outbound org out of thin air. 99% team, 1% me. - 3,900 meetings booked across multi-segments while averaging a team of 4~5 SDRs. - Promoted 4 founding SDRs to AEs and a CSM. - Executed 2x 0→1 outbound motions across multi-products. - Founded the most advanced outbound prospecting automation system. What's next? My biggest chapter is in motion. Nobody calls it by its real name. It shows up as the sequence that took 3 hours and got 1 reply. The CRM nobody updated until Friday, logged after the forecast call. The growth idea stuck behind a 6-week engineering queue. The pipeline number built on gut instinct dressed up as a stage. The problem was the complexity. Built into how GTM was designed. No Salesforce tabs. No fourteen screens. Minutes, not a day. Then he caught ARR the AI missed. That miss is the whole story - and almost everyone is reading it wrong. He wasn't doing maths the model couldn't do. He was applying a definition the model didn't have. What ARR means inside his company. Which deals count. How renewals are treated. Jared Robin called it cleanly in Revenue Creator: the CRM UI is becoming optional, the operator job isn't. I want to name the thing the operator actually owned in that moment. Call it a semantic model, an ontology, a knowledge graph — same function: the codified version of your company's operational language, that every agent reads from. Here's the uncomfortable part. When a human ran the report, bad definitions hid behind a slow UI. Take the UI away, put an AI in its place, and the translation disappears. Whatever's sloppy gets sloppy at speed. You know, the one Epic used to take some amount of ownership (according to the article, 7% to 9% of Abridge) then sell it, right before announcing their own competing product. The root cause of this move is not hard to decipher. Epic is worried about regulatory scrutiny. It is a bad look for them to have profited in a sale of Abridge shares while almost immediately launching their own competing product. They are trying to stay out ahead of any anti-trust attention and future conflicts of interest like this one. But there are a lot of misconceptions that owning the equity gave Epic some insider advantage, or that selling it changes the moral impact of what they did. My take, to claim they had access to Abridge company data you’d need to know what information rights Epic had with the equity, and it’s unlikely they had anything meaningful. On the value of the shares, Epic just got lucky, there’s no way they predicted their stake would be as valuable as it was. It’s actually a problem for them; for a company of Epic’s size the return was not needle moving and creates unwanted attention. What was needle moving, was allowing Abridge to validate demand for AI scribe in the Epic customer base and generate data on adoption patterns and behaviors, at no capital risk to the business. The economics here for Epic are incredible. Instead of spending R&amp;D dollars on an emerging technology and burning cycles to figure it out, they make money on the equity, and allow Abridge to do all the hard work of early R&amp;D for them. Then take those learnings to displace them with their own product, with a shorter development lifecycle and a customer base that's already primed to adopt. I think the switching costs will be effectively zero; if Epic's product is even just 80% as good as Abridge, nearly all customers will adopt to take advantage of vendor consolidation, cost savings, and integration advantage. Many will have a different perspective, citing customer delight from end users or new features Abridge doesn’t have yet.
