summary: "The Lead Summit 2026 surfaced four key themes: brand conviction as a prerequisite for strategy, the bifurcation of physical retail, AI as a tool subordinate to identity, and the collapse of the traditional value chain. WADE Advisory captured insights from executives at Anthropologie Group, Rainbow Apparel Co, NATURIUM, Marquee Brands, and L Catterton on what is actually working in retail."

# Key Themes from The Lead Summit 2026: What WADE Heard on the Floor

WADE was on the ground at The Lead Summit 2026, May 20-21 at Pier 36, New York City. 3,000+ senior brand and ecommerce executives. 150+ speakers. Two days of unfiltered conversation about what retail actually looks like right now.

Here are the four themes that kept surfacing, across sessions, hallways, and the RETHINK Retail Breakfast.

---

## 1. Brand Conviction Comes Before Everything

Before AI, before channel strategy, before creator briefs: the brands winning have a clear, unwavering answer to what they stand for.

Carrie Gross of Dr. Dennis Gross Skincare built a brand on one product and radical honesty. When something didn't work, they said so. Natasha Fishman of Marquee Brands put it cleanly: authority without relevance is nostalgia, relevance without authority is noise. Legacy brands don't need reinvention, they need recommitment to their DNA.

The throughline across both days: if you haven't answered the identity question, no tool or channel will answer it for you.

---

## 2. Physical Retail Is Not Dying. It Is Bifurcating.

A. Candan Erenguc, COO of Anthropologie Group, made the most clarifying argument of Day 1: physical retail is splitting into two tracks. On one side, transactional stores that are losing. On the other, destination stores that are winning, built around styling, concierge services, and genuine human connection.

The irony she named directly: the human connection everyone worries AI will replace is actually the moat.

---

## 3. AI Is the Tool. Identity Is the Strategy.

AI came up in nearly every session. But the real conversation was never about technology.

David Cost of Rainbow Apparel Co gave it a name: "AI greenwashing." His read: tools built to eliminate talent have failed, tools built to augment it have succeeded. The business defines the strategy. The AI serves it, not the other way around.

The brands most confident about AI were the ones most clear about who they are first.

---

## 4. Community Is Not an Audience. The Value Chain Is Collapsing.

Jake Galtere of NATURIUM drew a distinction that landed across the room: audiences listen to you, customers buy from you, communities engage with each other. If your community goes quiet when you step back, you have an audience. NATURIUM built its entire product pipeline on genuine community engagement and became the fastest-growing skincare brand in the US top 50, growing 2.5x in one year.

Mariam Naficy of Arcade added the structural pressure: the value chain is collapsing. Manufacturers want consumer data, retailers want design capability, creators want to own what they sell. The brands treating their lane as fixed will be squeezed. Build flexibility now.

---

## The Bonus Contrarian Take

Matt Skai of L Catterton (Birkenstock, iFIT, Tod's) offered the most actionable pushback of the summit: brands writing off connected TV aren't seeing a channel problem. They're seeing a creative problem. The data gets misread and the channel takes the blame. Fix the creative first.
